Pixar made criticism a team process instead of an ego contest
Ed Catmull and the Pixar Braintrust
Pixar films begin with troubled drafts like other creative work. Ed Catmull described the Braintrust as a periodic gathering of smart, committed colleagues who identify problems and offer candid notes. A director living inside a project for months can lose the perspective that another experienced person still possesses.
The Braintrust does not seize the film or prescribe a mandatory solution. The director retains responsibility for deciding which advice to use. The group offers honest perspective with the goal of improving the movie, not proving who is smartest. Asking for help therefore does not surrender authority, and criticism need not imply a lack of faith in the creator.
A strong team does more than divide labor. It can restore sight that we lose after staring at the same problem too long. Credit matters too, because what appears on screen rests on writers, artists, technicians, and people willing to say a scene is not yet working. Success is a network, not a single signature.
When work feels too heavy, distinguish whether you need someone to “do” or to “see.” Make the request precise: identify where a reader gets lost, or own this step until this date. When help arrives, name the person and the value they contributed. Fairly shared responsibility improves the work without treating relationships as invisible resources.
