In the early 2000s, LEGO expanded in many directions, including products and activities distant from its original core. Some growth was unprofitable, and the company entered a financial crisis. The hard problem was not a shortage of ideas. It was admitting that too many simultaneous directions had scattered money, people, and attention until the essential work weakened.
During 2004 and 2005, LEGO began the first phase of a recovery plan. It reduced unprofitable activities and refocused on the core building experience. The company did not reject innovation; it redefined which innovations strengthened what LEGO could do best. Once that answer was clearer, decisions about investing, stopping, and measuring could point in the same direction.
Clarity did not remove the crisis instantly. Restructuring and rebuilding took years. But it stopped resources from flowing toward contradictory goals. The central question was simple: what value do customers come to us for, and what activity merely makes us look busy? That simplicity allowed teams to make decisions from a shared foundation.
When you feel divided, do not begin with “What else can I do?” Ask, “What is the one thing that must be done well?” Write the answer in one sentence and remove one task that does not move toward it. Choosing does not declare every other opportunity worthless; it protects the most important one from being consumed by noise.
